The business challenge

Growth had outpaced the shelf system.

Farma365 had built a growing family-founded pharmacy chain focused on health, wellness, beauty and baby care. But assortment complexity and excess inventory made consistent execution harder across locations.

The opportunity was bigger than reorganizing shelves. The business needed a repeatable way to decide what to carry, where to place it and how to keep every store aligned.

The strategy

Three levers. One connected system.

A practical roadmap designed to improve turnover, standardize execution and create a model the team could sustain.

01

Portfolio optimization

Remove duplication, address non-rotating items and build curated assortments by store cluster.

02

Space optimization

Allocate shelf space according to category logic, sales performance and each location's needs.

03

Visibility optimization

Translate the strategy into clear planograms and in-store execution customers could navigate easily.

The execution

Built in the stores.
Designed to scale.

The work moved from observation to analysis, design and implementation—connecting store reality with centralized decision-making.

Turn category logic into location-specific layouts.

  6. 06

    Implement in store

    Communicate, execute and improve compliance.
